Clarifying Questions: What do we mean by "hyperlocal" — quick-commerce (grocery/essentials) or local services (tutors, mechanics, cooks, househelp)? Should we assume this leverages Amazon's existing assets (delivery fleet, Prime base), or a clean-slate build? 1. If Quick-Commerce Zepto/Blinkit dominate with 10-15 min delivery habits already built. Amazon's angle can be : Prime bundling — cross-sell into existing subscribers, which is a large network. Amazon Wallet — let users park leftover balance as credit instead of forcing minimum-order-value. This gives user to order a single item too without worrying about delivery fee for smaller order value. Logistics reuse — repurpose existing delivery fleet instead of building dark stores from scratch. 2. If Local Services Landscape: Urban Company and informal networks dominate. trust is the real barrier, not logistics. Amazon's angle: Delivery partners as a recruitment channel -worker supply faster via existing networks. Riders as transport support for service providers reaching job sites. Trust via Amazon's brand/review system

Clarifying questions: 1. Hyperlocal business is synonymous with Blinkit and Zepto? 2.What is the goal we are trying to achieve? This is important because I want to gauge what our North star metric will be for the launch. Clarity on this will help decide the strategy 3. Are we looking to enter into a specific geography? Do we have a plan on which geography are we looking to start with, it will form th e user cohort which may differ from geography to geography 4. Are there any financial, business or resource constraints for this? Constraints usually decide how resources can be utilised impacting the overall goal Now coming to, what should be done in such a scenario: 1. I would first choose to build a deep understanding who are end users will be, what are we catering to 2. Understand business goals and outcome and operational challenges, each of these would end up deciding how we design the product 3. Once we have an understanding of the above, we build a MVP of this and pilot it in phases across the targetted geography 4. Learn , iterate and again build till the product has accounted for a good user experience and basic fulfilment 5. Parallely, setup analytics to better understand user behaviour

Before entering, I will ask why. Is Amazon entering into Hyperlocal to defend grocery market share Zepto and Blinkit, to increase order frequency, or to deepen last mile ownership? I think the goal changes the entire strategy. Again, thinking from first principles, hyperlocal is fundamentally different business from Amazon’s core business. Amazon’s fulfilment model is optimized for breadth and next day delivery. Hyperlocal requires density, speed and freshness within 2-3 kilometers radius. You cannot simply extend one model into the other. So, the build vs partner vs acquire question is central. Building dark stores is capital heavy and slow. Amazon fresh already exists but operates on same day timeline, not 20-30 minutes. Partnering with Kiranas gives local inventory proximity at lower cost of capital but create quality and SLA control problems. My suggestion is a platform model where we are connecting existing local store to Amazon’s delivery network rather than building dark stores infrastructure. Amazon real asset is its customer base and last mile network, not warehouses. Success Metric is order frequency per customer in grocery and essential items, not GMV. Hyperlocal is habit building play, and frequency is the only honest measure whether it is working.
